From a roundtable introduction to first grant tranche wired — in one CRM.

Follow Northstar Youth Foundation as they take a single warm intro from a community-foundation roundtable and run it end-to-end through Interface365 — LOI, full proposal, a site-visit + scope-reduction squeeze that resets the ask from $1.2M to $750K and saves the grant, first tranche wired, then a peer-foundation referral cascade that adds $400K of follow-on funding. Foundation pipeline + active grant lifecycle — both live, both linked, no spreadsheets.

Step 1

Roundtable introduction capture

Sarah Okonkwo, Northstar's Major Gifts Officer, attends the Twin Cities Community Foundation's quarterly Education Funders Roundtable on Jan 14. Helen Park (TCCF Director of Programs) introduces her to Catherine Reyes, Senior Program Officer at the Wexford-Bell Foundation. Hallway conversation, 15 minutes. Catherine: "Send me an LOI — we're actively looking for college-readiness work this cycle." That same evening, Sarah opens Interface365 on her phone and creates the Lead by hand. Source attribution to the TCCF roundtable, conversation context captured verbatim, the next-action task fires automatically.

Why this matters →A 15-minute hallway intro turns into a tracked Lead with full attribution to the convening foundation + auto-tasked LOI — never lives in Sarah's email or notes app.
+ New Lead — captured by Sarah on her phone

How it gets there: Sarah taps "+ Lead" in the Interface365 mobile app the same evening, paste-and-types the conversation context verbatim, and selects the matching Source ("Education Funders Roundtable · TCCF") from the dropdown configured under Settings → Sources. The Twin Cities Community Foundation is captured separately as a Source Organization with Helen Park named as the convener — TCCF will earn relationship-credit + an invitation to next year's gala if any of these intros land, NOT cash compensation (this is a relationship-driven introduction, not a paid solicitor arrangement). Lead score 78/100 reflects: warm intro through a known convener (+25), explicit invitation to submit (+20), portfolio fit on college readiness (+18), Wexford-Bell's typical award scale matches Northstar's ask (+15). An auto-task fires on Sarah for "Submit LOI to Wexford-Bell within 14 days" — foundation expectation following an LOI invitation.

Step 2

Discovery call & lead enrichment

Sarah books a 30-minute discovery call with Catherine for Jan 21. Half listening, half taking notes — capture portfolio fit, decision dynamics, the trustee calendar, and the competitive landscape. The lead status flows New · Roundtable intro → Contacted → Active prospect — LOI drafting.

Why this matters →One call, six custom fields filled, status flipped — the lead is now pipeline-ready before Northstar's team starts drafting the LOI.

Discovery call with Catherine Reyes (Wexford-Bell) · 30 min · Sarah Okonkwo
Sarah called Catherine at 14:30 on Jan 21. Soft 30-minute conversation — listened more than talked. Captured: Wexford-Bell's current education portfolio (8 active grantees, ~$1.4M deployed/yr in education), what they're actively looking for this cycle ("evidence-based scaling, not just promising programs"), Eleanor Wexford's personal motivation around college-readiness (her late husband was a first-generation college student — the family's grant-making heart). The trustee calendar: next decision meeting Apr 16, so awards from this cycle confirm by mid-April. Catherine flagged that Mosaic Youth Center is also in this cycle's funding pipeline for similar youth-development work — "we may only pick one this round." Sarah captured the competitive dynamic verbatim. Catherine's preferred LOI structure: 4 pages max, evidence base prominent, 3-year scaling plan with explicit measurement. Ask range Catherine signalled: "comfortable up to $1.5M for a 3-year restricted, but make the case for whatever fits the program." Sarah confirmed Northstar will submit an LOI by Jan 28 (14 days from intro — standard foundation expectation).
Lead score: 78 → 91 / 100 post-call (+13). Confirmed budget envelope, decision-cycle clarity, decision-maker access, theory-of-change alignment, Eleanor's personal interest, and the Mosaic competitive risk all bumped the score above Northstar's auto-conversion threshold of 90.

Step 3

Lead conversion — one click, four entities

With the discovery call complete and the lead score climbing from 78 → 91, Sarah clicks Convert. Interface365 creates a Contact (Catherine Reyes) + Account (the Wexford-Bell Foundation) + Source Organization (Twin Cities Community Foundation) + Deal (the grant opportunity). The Wexford-Bell stakeholder map + Northstar internal team get layered on in Step 4.

Why this matters →One click creates Contact + Account + Source Organization + Deal, all linked. No retyping, no orphaned records — and TCCF is tracked separately so the convening foundation gets credit for every introduction it produces.

One transaction, atomic. Either all four entities are created, or none. The lead's notes, activities, and files are reassigned to the new Contact / Account / Source Organization / Deal automatically. Twin Cities Community Foundation is recorded as a separate Source Organization (with Helen Park named as the convener) so every introduction TCCF produces accrues to the same row — reportable, reconciliable, distinct from any individual funder. Note also: Catherine Reyes (Wexford-Bell SPO) is a different person from Tomas Reyes, Northstar's Director of Finance — same surname, different orgs, both will appear on this deal in different roles. Interface365's Contact / Account separation keeps that disambiguation clean.
04
Step 4

Deal enrichment — funder + internal relationship map, custom fields, tags

A foundation grant is never one decision-maker. On the funder side: a technical program officer who drives the recommendation (Catherine), a board chair who signs the award (Eleanor), foundation counsel reviewing the MOU (Michael), an outside expert running site-visit due diligence (Dr. Ostrand). On Northstar's side: a deal-owner (Sarah), an ED who signs the cover letter (Rev. Marcus Daniels), a program lead who owns the technical pitch (Layla), a finance director who owns the budget (Tomas), and a board chair who must formally accept any grant above $100K (Patricia). Sarah maps them all with explicit roles so every email, document, and signature routes to the right person every time.

Why this matters →Multi-contact deals with explicit funder + internal roles model the real grant relationship natively — not as comma-lists in a notes field. The board-resolution + MOU signature workflow lights up from Day 1.

Step 5

LOI draft, supporting documents, and the notes that capture the strategic signal

Sarah, Layla, and Tomas spend two weeks drafting the LOI. The draft itself, the outcomes data spreadsheet, the audited financials, the 501(c)(3) determination letter, the most-recent Form 990, the theory-of-change one-pager, and the internal strategy notes all live on the deal record — nothing in side-channel emails, shared drives, or "I'll remember it" memory.

Why this matters →Every supporting document, internal note, and strategic decision lives on the deal — not scattered across email, text threads, and Salesforce NPSP compliance archives.
Activity timeline
Internal LOI working session — Northstar Minneapolis HQ· Jan 22 · 2 hrs · Sarah + Layla + Tomas
Walked through LOI structure with Layla and Tomas. Layla's three-year outcomes data was the centerpiece: 87% of mentored students enrolled in post-secondary within 12 mos vs 51% community baseline; 73% persisted to year-2 vs 49% baseline. The current 6-school footprint covers Cedar-Riverside (flagship), North High, South High, Patrick Henry, Roosevelt, and Edison. The 14-school target adds 8 schools across Year 1-3 (3 schools Year 1, +3 Year 2, +2 Year 3). Tomas walked through the indirect-cost methodology — federally-negotiated rate is 15%, Wexford-Bell allows up to 20%, decision: cap at 15% to be competitive on cost. Layla flagged that 14 schools is ambitious — Northstar has never run more than 6 simultaneously — and that if Wexford-Bell pushes back on scaling pace, the Phase-1 / Phase-2 split is the negotiation lever. Decided to present the full $1.2M ask with the phased execution plan baked in (10 + 4) so the negotiation is on scope-pace, not on dollars.
Referral thank-you to Helen Park (TCCF)· Jan 17 · sent
Sarah emailed Helen Park at the Twin Cities Community Foundation to acknowledge the introduction — thanked her for hosting the Education Funders Roundtable, confirmed the LOI conversation with Catherine is moving forward, sent Northstar's most-recent annual report for TCCF's reference. Twin Cities Community Foundation tagged as Source Organization · Convening Foundation for relationship-credit tracking — TCCF's roundtable is the warm-intro infrastructure for the entire local funding ecosystem; Northstar's relationship with TCCF is itself worth tracking (3 prior introductions YTD via TCCF roundtables, 1 already converted to a $90K grant from Driscoll Family Foundation last cycle). Quarterly stewardship-mention digest auto-includes TCCF.
Board pre-authorization for grant acceptance· Jan 24 · Patricia + Sarah
Sarah briefed Patricia Holloway (Board Chair) on the Wexford-Bell opportunity ahead of the Feb 5 quarterly board meeting. Northstar's bylaws require a board resolution to accept any single grant above $100K. To avoid serializing the Wexford-Bell decision on the board's calendar, Sarah will request a standing pre-authorization to accept any grant up to $1.5M from the Wexford-Bell Foundation in this cycle — ratified at the Feb 5 board meeting, valid through July 2026. This is standard practice for time-sensitive foundation cycles. Patricia agreed; resolution drafted. Sarah will surface it for ratification at the regular meeting (no special meeting needed).
LOI + Full Proposal package submitted to Wexford-Bell portal· Jan 28 · 14:42 CT
Sarah submitted Northstar LOI v3 + Full Proposal — College-Readiness Expansion to Wexford-Bell's grantee portal at 14:42 CT — within the 14-day post-intro window Catherine signalled. Wexford-Bell's portal accepts a combined package: a 4-page LOI cover (organizational overview, program description, evidence base, expansion scope summary) sits on top of the 14-page Full Proposal (theory of change, logic model, 3-year budget, sustainability plan) — so a single submission carries both documents. Cover letter signed by Rev. Marcus Daniels (ED) the morning of submission. Stage moved to Proposal Submitted. Catherine confirmed receipt within 4 hours via portal acknowledgement email; she'll bring the package to the Feb 4 program-officer review where the LOI is formally advanced + the Full Proposal accepted for trustee review.
Internal notes
L Layla Brennan
Jan 22
The 14-school number is ambitious. We've never run more than 6 simultaneously. If they push back on scaling pace, the Phase-1 / Phase-2 split is the negotiation lever — propose 10 schools by month 24 (Phase 1) with a 6-month outcomes review at month 12, then 4 more (Phase 2) conditional on Year-1 outcomes meeting our preregistered targets. That gives the funder a real off-ramp if we're not delivering, and gives us a real path to $1.2M if we are. Outcomes data is strong (87/73 vs 51/49 baseline) but their outside reviewer will push on the staffing model — site-coordinator hiring + 4-month time-to-productivity is the bottleneck, not curriculum delivery. Make sure the budget shows realistic ramp.
S Sarah Okonkwo
Jan 22
Catherine is data-driven; Eleanor is relational. Layla's outcomes data has to lead the technical pitch; the founder-narrative goes second. Eleanor cares about first-generation college access because her late husband was a first-gen — that's the emotional anchor for the trustee meeting. Catherine privately flagged Mosaic as a competing youth-development ask in this cycle ("we may only pick one"); Mosaic's strength is breadth (4 program areas) but their college-readiness outcomes data is thinner than ours — that's our advantage. Helen Park (TCCF) is the long-game referrer, treat the relationship like a 10-year partnership not a one-off. Don't burn TCCF on premature asks; let warm-intro be the trust-building unit.
T Tomas Reyes
Jan 24
Indirect-cost rate at 15% — sub-Wexford-Bell ceiling (they allow up to 20%); gives us competitive ground without compromising sustainability. We have a federally-negotiated rate of 15% on file from our last DOE grant cycle. Form 990 for FY24 is filed and clean (signed Sep 2025); audited financials for FY24 are clean (Wipfli LLP, signed Aug 2025). State charitable registration is current in MN — confirmed solicitor-registration on file. If award lands above $100K board resolution required per Northstar bylaws — Patricia is briefing the board for a standing pre-authorization at the Feb 5 meeting (covers any Wexford-Bell award up to $1.5M in this cycle). Sage Intacct will need a new restricted-fund GL sub-account opened the day MOU is countersigned — keep the restricted side cleanly segregated from operating funds.

Step 6

Tasks & follow-ups — never let a paperwork thread drop

Tasks attach to the deal with priority, due dates, and assignees. In foundation grant work the difference between "LOI submitted on Day 14" and "first tranche wired on Day 97" is a clean task list — board pre-authorization, outcomes-data refresh, audited financials package, site-visit prep, stewardship outreach to the convening foundation, all running in parallel across multiple departments.

Why this matters →Polymorphic tasks (deal / contact / funder / project) with priority + due-date — follow-ups stop slipping across the 97-day cycle, even when 8 different people are involved on Northstar's side and 4 on the funder's.

07
Step 7

Pipeline progression & stagnant-deal alerts

As the grant cycle advances, Sarah drags the deal through 8 stages: Lead → LOI Drafting → LOI Submitted → Full Proposal Invited → Proposal Submitted → Site Visit / Due Diligence → Award Pending (Trustee Decision) → Closed Won (First Tranche Wired). Foundation cycles are slow — Interface365 calibrates stagnant-alert windows to that reality: 21 days no activity post-LOI Submitted, 14 days post-Site Visit, 7 days post-Award Pending. The risk isn't that a faster competitor poaches the relationship; it's that a quiet desk produces no information to act on, the program officer's calendar fills up, and the cycle's award slot goes to a peer org. The Wexford-Bell deal is at "Proposal Submitted" — Catherine is reviewing (5 days in stage). Comfortably on track.

Why this matters →8-stage Foundation Grant Cycle pipeline with stagnant-deal countdown alerts, weighted forecast, and dormant-prospect surfacing — the worst case isn't a missed quarter, it's a peer org getting the slot because Northstar's deal went silent.

Forecasting math: Weighted grant forecast = (estimated grant size) × stage probability. $1,200,000 × 60% (Proposal Submitted) = $720,000 weighted. As the deal advances Proposal Submitted → Site Visit → Award Pending → Closed Won, the weight resolves to 100% of the realised grant size (which may have been revised down through the proposal process). Grant revenue is recognised on a FASB ASC 958 schedule — when conditional, revenue accrues only as conditions are substantially met (MOU executed + tranche received). The forecast view shows weighted pipeline; the audited statements recognise actual receipts. Both numbers live on the deal record so finance + development have a single source of truth.
08
Step 8

Proposal template library — 9 base templates, lifecycle-managed

Northstar's proposal template library — 9 base templates covering the most common funder + program-area combinations (Family Foundation Education Restricted, Family Foundation Capacity Unrestricted, Community Foundation Field-of-Interest, DOE 21st Century CCLC federal, Corporate Cause-Marketing Sponsorship, DAF Recommend Major Gift Letter, Federal Education Innovation RFP, MN Department of Education Continuation, International Strategic). Each template carries: typical narrative structure, budget format, outcomes-data templates, attachments checklist, funder-specific guidance. Lifecycle states: Active / Draft / Retired.

Why this matters →A proposal template library with structural defaults + lifecycle states — Sarah picks one base, customises 5 sections, hands a defensible 14-page document to ED + Finance for review. No re-deriving narrative architecture from scratch every cycle.

Full proposal submission — narrative, theory of change, 3-yr budget

Wexford-Bell's portal accepts a combined LOI-cover + Full-Proposal submission, so Sarah, Layla, and Tomas finalise the package as one document. Cover letter from Rev. Marcus Daniels (signed); 4-page LOI cover (org overview + program description + evidence base + scope summary); 14-page Full Proposal underneath (Executive Summary; Theory of Change; Logic Model; Outcomes Measurement Plan; Project Timeline 3-year scaling 6 → 9 → 12 → 14 schools; Detailed Budget by school, personnel, direct vs indirect, year; Sustainability Plan); and 7 attachments. Total ask: $1,200,000 over 3 years. Submitted to the Wexford-Bell portal on Day 14 (Jan 28) at 14:42 CT. Stage flips to Proposal Submitted. Catherine confirms acceptance Day 21 (Feb 4) and schedules a site visit.

Why this matters →The proposal captures the program's evidence base + the funder's exact decision criteria, with a 7-component budget that adds up to exactly $1,200,000. Every attachment is on the deal — clean audit trail, repeatable next cycle.

The narrative leads with Layla's outcomes data (87% post-secondary enrollment, 73% year-2 persistence vs 51% / 49% community baseline). The theory of change explains the causal mechanism (1:1 mentorship + cohort culture + parent engagement → post-secondary access for first-generation students). The logic model maps inputs → activities → outputs → outcomes → impact in a single page. The 3-year scaling plan is honest about ramp (6 → 9 → 12 → 14 schools, never +3 in one year of brand-new sites). The budget is line-item by school, by personnel, by direct vs indirect, by year — every dollar of the $1,200,000 ask is traced to an activity. The 7 attachments (LOI v3, 501(c)(3) determination, Form 990, audited financials, theory-of-change one-pager, outcomes spreadsheet, Wilder Research evaluation) all live on the deal record. Clean audit trail, repeatable next cycle, ready for the site visit + tough questions in Step 10.

Step 10

Site visit + scope-reduction squeeze — the 12-week fight that saves the grant

Full proposal submitted Day 14 at $1.2M. Site visit lands Day 35 (Feb 18) at Cedar-Riverside. Catherine + Dr. Ostrand spend 4 hours on site; Layla presents outcomes; Dr. Ostrand pushes hard on the scaling pace. Day 38 Catherine emails: cut the ask, slow the ramp, add a 6-month quality-gate. Day 56 Northstar learns through TCCF that Mosaic Youth Center has been declined — one slot left to win or lose. 30–40% of foundation grants stall after site visit when funders push for scope reductions. Northstar's structured response — take the rigour-uplift seriously, reframe the scaling pace as Phase-1 / Phase-2, hold the integrity of the program — saves the grant.

Why this matters →When a site-visit pushback collides with a competing-priority cycle, the win isn't capitulating to anything — it's hearing the program officer's real concern, making the rigour-uplift requested, and giving the funder an honest off-ramp via Phase-1 / Phase-2 conditional execution.

PROP-2026-WB-0184 · site-visit + revision event timeline
Day 1 · Jan 14
Roundtable intro at TCCF. Sarah meets Catherine Reyes; LOI invited. Lead created same evening (Step 1).
Day 14 · Jan 28
LOI + Full Proposal package submitted to Wexford-Bell portal at $1,200,000 / 3 yrs / 14-school expansion. Acknowledged within 4 hours. Stage moves to Proposal Submitted.
Day 21 · Feb 4
Acceptance for trustee review confirmed by Catherine after the program-officer review meeting (LOI cover advanced + Full Proposal accepted). Schedules a half-day site visit at Northstar's Cedar-Riverside flagship for Feb 18. Stage moves to Site Visit / Due Diligence on the visit date.
Day 35 · Feb 18 · SITE VISIT
Catherine Reyes + Dr. James Ostrand on site at Cedar-Riverside. 4-hour visit. Tour the after-school space, observe a mentoring session in progress, interview 3 students Layla pre-selected (Maria, current 11th-grader · Devon, recent alum now at U of M · Jasmine, parent of a current 10th-grader), interview 2 site coordinators on day-to-day. Layla presents the 3-year scaling plan + outcomes data. Dr. Ostrand presses hard: "You've never run more than 6 schools at once. What's your evidence you can scale 2.3× without quality drift? Show me the staffing model with realistic time-to-coordinator-productivity." Sarah surfaces the Phase-1 / Phase-2 split as the negotiation lever. Catherine listens without committing.
Day 38 · Feb 21 · PUSHBACK EMAIL
Catherine emails feedback. Pushes back on Year-1 scope. Recommends $250K/yr × 3 yrs ($750K total) for Phase 1: 10 schools by Year 2 + Phase 2: 4-school add (10 → 14) conditional on a 6-month interim quality-gate at month 12. Asks for proposal revision within 14 days. Sarah flags this internally as the moment the grant is most at risk — Eleanor and the trustees won't see this proposal again until Apr 16, and Wexford-Bell can only fund one of Northstar / Mosaic this cycle.
Day 42 · Feb 25
Sarah, Layla, and Tomas regroup. The $750K offer is below their ask but: (a) it's still 67% of what they originally asked for, (b) the scaling pace is more honest — Layla privately admits Dr. Ostrand had a real point about ramp, (c) the Phase 2 conditional gives Northstar a 12-month window to prove the outcomes that unlock the additional 4 schools, on Northstar's own data. Decision: take the rigour-uplift seriously, hold the integrity of the program, reframe the ask. Layla rewrites the staffing-ramp section to honest 4-month time-to-productivity assumptions. Tomas re-runs the budget at $250K/yr.
Day 47 · Mar 2 · REVISED PROPOSAL
Sarah submits revised proposal PROP-2026-WB-0184-r2 at $750K over 3 years (10 schools Phase 1, 4-school Phase 2 conditional on Year-1 outcomes review at month 12). Cover letter from Rev. Marcus Daniels (signed). Catherine acknowledges within 24 hrs: "Thank you for hearing the feedback. This is much closer to what the trustees can support. I'll bring it to the Apr 16 meeting." Stage stays in Site Visit / Due Diligence pending trustee decision.
Day 56 · Mar 11 · MOSAIC SIGNAL
Mosaic Youth Center declined this cycle. Northstar learns through TCCF — the Wexford-Bell board calendar leaked at the next quarterly Education Funders Roundtable. One slot is now Northstar's to win or lose. Sarah does not communicate this back to Catherine — that would be inappropriate use of a peer-network signal. Internally, the team posture shifts from "make the case" to "don't make any more changes — let the revised ask sit cleanly."
Day 70 · Mar 25
Sarah's biweekly check-in with Catherine. 20-minute call. Catherine confirms the trustee package is being assembled, Eleanor has read the revised proposal, no further questions at this time. Stage stays at Site Visit / Due Diligence. Sarah sends a written followup the same day so the conversation is on the deal record.
Day 84 · Apr 8
Catherine emails: "I'm presenting Northstar to the trustees on Apr 12 (4 days early — Eleanor moved the meeting to accommodate travel)." Stage moves to Award Pending (Trustee Decision). Sarah loops in Patricia (Board Chair) so Northstar's board is ready to ratify acceptance the moment an award lands.
Day 88 · Apr 12 · AWARD APPROVED
Wexford-Bell trustees approve the award. Eleanor + 4 other trustees + Catherine + Michael Ngo (counsel) + Dr. Ostrand. $750K over 3 yrs. Phase-1 10-school + Phase-2 4-school conditional. Catherine emails Sarah within an hour: "It's a yes. I'll have the award letter to you within the week. Eleanor wants to call Rev. Daniels personally." Eleanor calls Rev. Marcus Daniels that afternoon — the call is logged on the deal as a stewardship-marker activity.
Day 93 · Apr 17 · AWARD LETTER + MOU
Eleanor Wexford signs the award letter. Michael Ngo (Wexford-Bell counsel) finalises the MOU with Tomas Reyes (Northstar Director of Finance) — both sign within 24 hrs. Patricia Holloway invokes the standing board pre-authorization (ratified Feb 5) to formally accept the grant on Northstar's side; board resolution lands the same day. Tomas opens a new restricted-fund GL sub-account in Sage Intacct (WB-RESTRICTED-COLLEGE-READINESS) for first-tranche tracking.
Day 97 · Apr 21 · 11:08 CT · FIRST TRANCHE WIRED
$250,000 wired from Wexford-Bell's grant-disbursement account into Northstar's grant-restricted operating account at US Bank. Sarah sees the wire confirmation in Sage Intacct's bank-feed within 4 hours. Won trigger fires. Stage flips to ✓ Closed Won — First Tranche Wired. Total cycle: 97 days from intro (Jan 14) to first tranche wired (Apr 21).
Why the site-visit + scope-reduction squeeze played the way it did. A site-visit pushback + a competing-priority cycle is the most common foundation-grant failure mode — 30–40% of grants stall here, then quietly time-out as the funder picks a peer org. The wrong moves: capitulate to anything (program integrity dies, Year-1 outcomes fail, you lose Year-2 + Year-3 anyway), refuse the cut and lose the entire grant (the trustees pick Mosaic), or go silent while you debate internally (Catherine's calendar fills up, the trustee package gets locked). The right moves are structural: (1) hear the program officer's real concern — Dr. Ostrand wasn't being difficult, he was right about staffing-ramp realism; (2) make the rigour-uplift requested — Layla's revised staffing model is genuinely better; (3) reframe the scaling pace as Phase-1 / Phase-2 conditional — same 14-school ambition, more honest ramp, foundation reads it as "they actually heard me", trust deepens; (4) keep written biweekly check-ins so the funder experiences momentum even when nothing is moving. Northstar wins the slot. $250K wired Day 97. No program-integrity erosion. The Phase-2 4-school path is alive — it just runs through Year-1 outcomes, which Layla is highly confident she can deliver. The Wexford-Bell relationship is now multi-year, and the next step (Step 13) shows what that warm-intro really compounds into.
11
Step 11

First tranche wired — Closed Won 🏆

Day 97 · Apr 21 · 11:08 CT. Sarah sees the wire confirmation in Sage Intacct's bank-feed: "$250,000.00 received in account [WB-RESTRICTED-COLLEGE-READINESS] — US Bank Operating". Sarah ticks "First Tranche Received" — deal flips to Closed Won. Probability 100%. Revenue recognition begins from this minute. NOT the verbal yes from Catherine on Day 88. NOT the LOI approval. NOT the proposal submission. NOT the award letter signed Day 93. The wire confirmation is the only thing that starts the FASB ASC 958 conditional-contribution recognition clock + locks in Northstar's programmatic delivery commitments.

Why this matters →Closed Won fires when the first tranche actually wires — the moment the restricted-funds GL sub-account has cash in it, FASB ASC 958 revenue recognition starts, and Layla's team has 12 months to deliver Phase 1 outcomes that unlock Phase 2.

Webhooks fire — Slack, Sage Intacct, Salesforce NPSP mirror

The instant the deal flips to Won, Interface365 fires deal.won webhooks to every subscribed endpoint. Slack celebrates. Sage Intacct (Northstar's accounting system) creates the restricted-fund GL sub-account + the FASB ASC 958 conditional-contribution recognition schedule + the reporting calendar. Salesforce NPSP — the Nonprofit Success Pack used by ~30% of mid-sized US nonprofits as a compliance system-of-record — mirrors the full grant + funder + program map for audit-trail purposes. Interface365 stays the relationship + pipeline source of truth; Sage handles fund accounting; Salesforce NPSP is the auditor-facing record.

Why this matters →Outbound webhooks to Slack / Sage Intacct / Salesforce NPSP — HMAC-signed, retried, logged in delivery history. Restricted-fund accounting + compliance mirror start working the same minute the tranche wires.

🎉 Closed Won — Wexford-Bell College-Readiness Expansion
$750K over 3 yrs. First $250K tranche just wired to US Bank restricted account. Deal owner: Sarah Okonkwo. Program lead: Layla Brennan. Source: Twin Cities Community Foundation roundtable (Helen Park's intro to Catherine Reyes at WBF). 97 days from intro to tranche.
Restricted-funds GL sub-account opened in Sage Intacct. Programmatic delivery commitments lock in: 10-school Phase 1 by month 12, outcomes review unlocks Phase 2 (4 schools, no new ask). Mosaic was declined this cycle — board went with Northstar.
Patricia signed the board resolution this morning. Site visit + scope-reduction squeeze survived intact. Coffee on Tuesday.
HMAC-signed, retried, logged. Every webhook gets an X-I365-Signature: sha256=... header so receivers can verify authenticity. Failed deliveries auto-retry with exponential backoff. The Settings → Webhooks → Delivery logs page shows every fire with status code, response, and retry count. Sage Intacct accepts the payload, opens the restricted GL sub-account + the FASB ASC 958 contingent-revenue schedule + the reporting calendar in one transaction. Salesforce NPSP receives the same payload to /services/data/v59.0/composite/tree/Account + creates a new npsp__Grant__c record with the full theory-of-change attachment for the audit trail.

Step 13

Active grant lifecycle + the peer-foundation referral cascade

Foundation grants don't end at "Closed Won" — that's where the stewardship really begins. The Active Grant Lifecycle pipeline lives in its own view (programmatic delivery · interim reporting · annual reporting · Phase-2 decision · closeout / renewal). Auto-tasks fire on reporting milestones, site coordinator hiring deadlines, and budget-tracking checkpoints. And 14 weeks post-award, the conversation that compounds everything that came before: at the next quarterly Education Funders Roundtable, Catherine recommends Northstar to two peer family foundations. Both close inside 90 days. $1.15M raised in 12 months from one warm introduction.

Why this matters →The Active Grant Lifecycle pipeline tracks awarded grants separately from the prospect pipeline. Peer-foundation referrals run through a structured workflow: invitation → tighter LOI (template re-use) → award letter → tranche wired. The relationship + outcomes proof is already paid for; peer funders accrue without a fresh acquisition cost.

Peer-foundation referral cascade — Catherine refers Northstar to two peer family foundations
Vance Family Foundation + Linden Trust → +$400K new funding · total Wexford-Bell-influenced funding $1.15M in 12 months

Late July 2026, week 14 post-award. Wexford-Bell hosts the next quarterly Education Funders Roundtable at Twin Cities Community Foundation. Catherine recommends Northstar to two peer family foundations she works with regularly: Vance Family Foundation ($80M endowment, education-focused) and Linden Trust ($24M endowment, capacity-building focus). Both invitations are warm — Catherine introduces Sarah at the roundtable and emails the program officers personally that week. Sarah captures both as new Leads on the deal record, both tagged "Wexford-Bell-referred" so the cascade is reportable.

Vance Family Foundation invites a parallel proposal for the same college-readiness program (technically additive funding to the Phase-1 10 schools — different funder, same program scope, separate restricted-fund GL sub-account). Sarah leverages the Wexford-Bell proposal template (Step 8 — PROP-FF-EDR-2026) and customises 4 sections — the deal closes in 48 days, much faster than Wexford-Bell because the outcomes evidence is already there + the proposal narrative is mostly transferable. Vance approves $300K total ($150K/yr × 2 yrs). Award letter signed Aug 28, first $150K wired Sep 5.

Linden Trust is structurally different — they fund unrestricted capacity-building grants, the highest-leverage gift type because the money can fund operations / staffing / systems / fundraising tech without programmatic restrictions. Sarah submits a tighter $100K capacity ask using the PROP-FF-CU-2026 template (Family Foundation Capacity Unrestricted). Linden approves; $100K wired Sep 25. Sarah marks the source organization on the deal: "Catherine Reyes / Wexford-Bell — peer-referred".

Total Wexford-Bell-influenced new funding: $750K direct + $300K Vance + $100K Linden = $1,150,000 in 12 months from one warm introduction at one quarterly roundtable. Cost-of-fundraising on the two follow-on grants combined: ~$22K (~5.5% blended CFR — well below industry benchmark, because the relationship + outcomes proof is already paid for). The Wexford-Bell program-officer relationship now compounds at every quarterly TCCF roundtable; Catherine has 3 more peer-foundation introductions queued for the Q4 cycle. The roundtable cost Northstar 90 minutes + 3 handshakes + a follow-up email — and produced more new institutional funding than Northstar's prior 18 months of cold outreach combined. Without the deal record + source-org credit + lifecycle-pipeline structure, Catherine's hallway introductions become "I'll follow up next week" emails that go cold; with it, every introduction has a dedicated workflow that closes inside 90 days. The Wexford-Bell grant was rescued from a site-visit scope reduction in Step 10 and compounded into $1.15M of new restricted + unrestricted funding inside 12 months.

Step 14

Funder dashboard — Friday morning, week 47 (mid-November), Q4 board prep

It's a Friday morning in mid-November 2026 — week 47 of the calendar year, seven weeks after Linden Trust's $100K capacity grant landed (Sep 25) and two weeks before Northstar's quarterly board meeting. Northstar has 47 active institutional funders, $3.8M in restricted grants in active delivery, $1.6M in unrestricted operating support YTD, and 78% multi-year foundation retention. The Wexford-Bell grant + the Vance + Linden follow-ons land on the same dashboard as the rest of the institutional book.

Why this matters →Live KPIs roll Wexford-Bell up alongside the rest of the institutional book — pipeline by stage, multi-year renewals, peer-referral attribution, restricted vs unrestricted balance — all in one view, ready for the board meeting.

What Northstar set up before any of this worked

Rewind to the prior summer's CRM rollout. Every screen you just walked through — the source dropdown on the new-lead form, the funder + Northstar role taxonomy, the 8-stage Foundation Grant Cycle pipeline, the 6-phase Active Grant Lifecycle pipeline, the proposal template library, the source-org tracking — was configured once by Northstar's Director of Finance (Tomas Reyes) over five weeks. Then it reused itself across 47 active institutional funders and 22 new grants YTD.

Why this matters →Everything you saw was configured once at rollout. Configure once, reuse forever — no per-grant setup overhead.

One-time setup, every grant's payoff. Tomas Reyes (Director of Finance) spent five weeks configuring all of this at rollout — the proposal template library is the longest part (every base template + budget format + outcomes-data layout + lifecycle state). Every grant afterward inherits the conventions automatically — interim + annual reporting cadence, board-resolution workflow, source-org credit, restricted-fund GL sub-account templates, all run on the same scaffolding. New foundation-relations staff onboard in an afternoon because the workspace already speaks their language. And critically: every dollar of restricted spend, every grant's reporting deadline, and every convening foundation's referral ledger lives in one dashboard, not on someone's whiteboard or in someone's inbox.
