Step 1

Inbound inquiry capture

Joel Tessera — referred by Adam Wexler at Wexler Tool & Die (a peer manufacturer Northridge already covers) — fills out the "Request a review" form on northridgeib.com. Interface365 captures the lead with full source attribution to the peer referral. The form gathers entity name, current carrier, premium ballpark, and renewal date so the producer can show up to the BOR meeting prepared.

Why this matters →Inquiry submissions auto-capture with referral attribution + renewal-date timing, route to a producer, and never live in someone's inbox.

How it gets there: The website form posts to Interface365's webhook endpoint with the inquiry payload. The matching Source ("Peer referral") is configured under Settings → Sources, so attribution is automatic — and Adam Wexler is tagged on the lead immediately so reciprocity tracking starts on Day 1 (peer referrers get steakhouse dinners after a bind, plus visibility into a quarterly "your referrals" digest). Inquiries route by territory + line-of-business specialty (manufacturing accounts go to Megan automatically).
02
Step 2

Qualification call & lead enrichment

Megan calls Joel within two hours, scopes the engagement, and enriches the lead record with custom fields. The lead status flows New → Contacted → Qualified.

Why this matters →One call, six custom fields filled, status flipped — the record is now pipeline-ready before Megan walks into the BOR meeting.

Megan called Joel at 14:00 the same afternoon. Discovery: Tessera = 65 employees · 2 facilities (HQ Schaumburg + small Indianapolis sales office) · Tier-2 aerospace supplier (Boeing + Lockheed sub-contracts) · annual revenue ~$22M · current annual premium $228K with Hartford for 11 yrs · renewal x-date Apr 15. Adam Wexler told Joel "Northridge got us a 14% reduction last year by going to market — try them." Two open claims (one $14K WC slip-and-fall in 2024, one minor auto fender-bender in 2025) but no big losses. One 2023 cyber incident — phishing attack, $42K loss — flag for cyber-market submissions. Booked an in-person BOR & exposure meeting at Tessera HQ for Mar 12 (Megan + Diane).

Lead conversion — one click, three entities

With the lead qualified, Megan clicks Convert. Interface365 creates a Contact (Joel) + Account (Tessera Manufacturing) + Deal (the renewal opportunity) + records the referral source. Multiple decision-team contacts will be added in Step 4.

Why this matters →One click creates Contact + Account + Deal, all linked. No retyping, no orphaned records — and the AMS placeholder is reserved before the BOR meeting.

Step 4

Deal enrichment — stakeholder team, custom fields, tags

Mid-market commercial accounts always have a small stakeholder team — CEO (signs the BOR letter), CFO (approves premium budget), Ops Manager (claims point person), and the referrer. Megan adds Sandra, Sarah, and Mike to the deal with explicit roles.

Why this matters →Multi-contact deals with explicit roles model the real stakeholder team natively — not as comma-lists in a notes field. Renewal-cycle communications can route to the right person each time.

Step 5

BOR meeting, exposure analysis, market submission

Over the next 5 weeks (Mar 5 → Apr 14 renewal), Megan, Diane, and Jordan log every interaction. The BOR signing, exposure analysis, loss runs, market submissions, carrier responses, and internal underwriting strategy all live on the deal record — nothing in side-channel emails or random shared drives.

Why this matters →Every BOR letter, loss run, carrier email, and underwriting note lives on the deal — not scattered across email, text threads, and the AMS file cabinet.
Activity timeline
BOR meeting + exposure analysis — Tessera HQ· Mar 12 · 2.5 hrs · Megan + Diane
Met Joel, Sandra, Sarah Chen, and Mike Harkins on site. Walked the 38,000 sq-ft Schaumburg shop floor — CNC machining, 5 swiss-style lathes, EDM, two heat-treat ovens. Reviewed the operations: Boeing 737 + Lockheed F-35 sub-tier work, ITAR-flagged jobs about 18% of revenue, 65 employees on two shifts. Joel signed the BOR letter on the spot. Diane took photos, captured payroll-by-class-code split for WC, building values, BI worksheet. Key finding: current Hartford schedule undervalues the new heat-treat addition by ~$340K.
Referral thank-you to Adam Wexler· Mar 13 · sent
Megan sent a personal thank-you note + a steakhouse gift card to Adam Wexler at Wexler Tool & Die for the Tessera referral. Adam tagged as Referrer for reciprocity tracking — 4th referral from Wexler in 3 yrs (3 bound, 1 declined fit). Quarterly referrer digest already includes Adam.
Market submission — 5 carriers· Mar 19 · Diane
Diane submitted the application + 5-yr loss runs + exposure schedule to 5 carriers via wholesalers/MGAs and direct: Travelers, CNA, Liberty Mutual, Chubb, Cincinnati. Hartford (incumbent) submitted independently for renewal pricing. All confirmed receipt; quotes due back by Mar 28. Cyber line escalated to a specialty wholesaler (Burns & Wilcox) due to the 2023 incident — needs a separate cyber-only quote.
Renewal proposal sent — $246K· Apr 2
Megan finalised the renewal proposal ($246K total annual premium, +8% over current) and emailed Joel + Sarah Chen + cc'd Sandra. Proposal PDF (carrier comparison, line-by-line breakdown) auto-attached. Stage moved to Proposal Presented. Joel opened it 22 minutes later — calls Megan back the same afternoon to discuss.
Internal notes
M Megan Walsh
Mar 12
Joel is hands-on but trusts Sandra on operational details and Sarah Chen on the budget. Sandra is the real influence on broker selection — she pushed Joel to "look around" after 11 yrs with Hartford. ITAR-flagged work means we need carriers comfortable with aerospace defense exposure (rules out a few standard markets). The 2023 cyber incident will dominate the cyber market — need a clean story for underwriters: incident → forensics → controls upgrade (MFA everywhere, KnowBe4, EDR). Mike is great — keeps a clean COI tracker, no surprises in the loss runs.
D Diane Kowalski
Mar 27
Quotes back from 4 of 5 carriers (CNA still pending). Travelers: $239K, declines cyber line entirely (citing 2023 incident). Chubb: $271K, full package, cleanest cyber quote. Liberty Mutual: $258K, package, but excludes ITAR-flagged jobs from D&O — non-starter. Cincinnati: $244K, excellent on Property + WC but their cyber appetite is light. Hartford (incumbent): renewal quote came in at $292K — +28%. The competitive pressure is exactly what we need; meeting Tom + Megan tomorrow to plan the negotiation pivot.
M Megan Walsh
Apr 1
Hartford agreed to come down to $246K (+8%) after we showed them the Travelers quote at $239K — they don't want to lose 11 yrs of premium to a competitor. Cincinnati and Chubb are alternatives if Joel wants to switch carriers, but my recommendation is stay with Hartford at $246K: continuity of relationship, claims handler already knows the account, and the savings vs walk-away are $46K. Sending the proposal Apr 2 with Hartford as the recommended primary + Travelers as backup.

Step 6

Tasks & follow-ups — never let a thread drop

Tasks attach to the deal with priority, due dates, and assignees. Polymorphic — they can also attach to contacts, companies, or projects.

Why this matters →Polymorphic tasks (deal / contact / company / project) with priority + due-date — follow-ups stop slipping.

07
Step 7

Pipeline progression & renewal-window alerts

As the deal advances, Megan drags it through stages. Renewals are calendar-driven: x-date is sacrosanct. Interface365 flags any deal where the x-date is <30 days away with no quote received yet — and any deal where the proposal sat for 5+ days without follow-up. Missed renewals = the client goes uninsured at midnight on the x-date. There is no second chance.

Why this matters →Renewal stages with x-date countdown alerts, weighted forecast, and proposal-aging surfacing — the worst-case isn't lost revenue, it's a lapsed policy.

Forecasting math: Weighted commission forecast = (sum of per-line commissions) × stage probability. $26,230 × 75% = $19,673 weighted. As the deal advances Proposal Presented → Bound, the weight resolves to 100% gross commission ($26,230 — weighted-avg ~10.7% across the 7 lines) — split 50/50 between the producer and the brokerage. Commission revenue is the only revenue in a brokerage: every dollar of premium tracked here funds the firm's payroll.
08
Step 8

Coverage menu — lines of insurance, carrier appetite, commission rates

Northridge's coverage catalogue — lines of insurance with appointed carriers (each with appetite + commission rate), specialty wholesalers for hard markets (cyber, D&O), and lifecycle states (Active / Restricted / Sunset). Restricted states keep "no longer competitive" carriers off new submissions; Sunset means we no longer place new business with that market at all.

Why this matters →A carrier-appointment catalogue with appetite tags + commission rates + lifecycle states — the team always knows which markets to submit to first, which to skip, and what the baseline commission economics are.

Step 9

Renewal proposal — line by line by carrier, with side-by-side

Megan assembles the formal renewal proposal pulling line items + carrier quotes + commission breakdown. Premiums are locked at quote-receipt — carriers commit to honour these numbers until the x-date, after which the quote expires and rates may move.

Why this matters →Insurance proposals are line-by-line by coverage + side-by-side by carrier. The client sees premium, deductible, limits, exclusions on each option — informed comparison, written audit trail, no E&O exposure for missed disclosures.

If a market hardens between now and bind, these specific quote numbers don't move — but bind must happen by the x-date. The proposal ships with a side-by-side carrier comparison + the broker's recommendation + a brief explanation of why competitors were ruled out (Travelers no cyber, Liberty ITAR exclusion). Joel can compare informed; Sarah Chen can defend the choice; the audit trail is clean for E&O purposes.
10
Step 10

Renewal lifecycle — the carrier squeeze that saves the deal

Hartford came back with a +28% renewal ($292K). Most brokerages lose the account here — client either swallows the increase reluctantly or jumps to a competitor on price alone. Northridge ran 5 carriers to market, used the competitive quotes to negotiate Hartford down to +8% ($246K), and saved Tessera $46K vs walk-away. This is the renewal conversation.

Why this matters →When incumbent carriers surprise the renewal with a double-digit increase, the win isn't shopping the account — it's using market quotes as negotiation leverage with the incumbent. Continuity + savings + zero claims-history disruption.

BOR letter signed by Joel Tessera. Northridge becomes broker-of-record; Hartford notified that Northridge will handle FY26 renewal placement.
Mar 19
Diane sent 5-carrier market submission + cyber wholesale. All carriers given Mar 28 deadline for return quotes.
Mar 26 · 16:00
Hartford renewal quote lands: $292,000 — +28%. Underwriter cites: 2023 cyber incident + post-pandemic mfg-class loss-cost trends + general firming market. Megan flags this as a "blow-up renewal" — the kind that breaks long-term broker/client trust if not handled deliberately. Joel will see this as a betrayal after 11 yrs of Hartford loyalty unless we have a plan.
Mar 27 · 09:00
Quotes from 4 of 5 alternative carriers back. Travelers $239K (declines cyber), Chubb $271K (full pkg, cleanest cyber), Liberty $258K (excludes ITAR — non-starter), Cincinnati $244K (light cyber). CNA still pending — Megan sets it aside, the 4 quotes are sufficient leverage. Travelers $239K is the negotiation hammer for Hartford.
Mar 28 · 11:00
Megan + Tom Reyes (Managing Partner) sit down for the negotiation pivot. Plan: call Hartford's senior UW directly (not the renewal underwriter) with the comparable-package math in hand: Travelers $239K + Beazley cyber $22.8K = $261.8K full package, ~$30K under Hartford's $292K opener. Pitch: "We've placed Tessera with you 11 yrs; the relationship is worth more than 28%. I have a packaged competitor quote at $261.8K and a client willing to walk. Get me a number that retains the account." Don't shop the account away from Hartford — use shopping as leverage. Continuity is worth ~5–10% of premium to a sophisticated client.
Mar 30 · 14:00
Megan's negotiation call with Hartford SVP. 25 minutes. Hartford comes back with: re-rated Property (correcting the heat-treat building value miscalc Diane caught), discounted WC (Tessera's MOD 0.94 should have been priced lower), held cyber at the +28% level due to incident — blended package $246K, +8% over current. This is the right number. Hartford keeps a mid-market manufacturing account, Northridge gets a happy renewal, Tessera saves $46K vs walk-away, no carrier-switch disruption.
Apr 2 · 11:30
Revised proposal PROP-2026-0184 sent at $246,000 with side-by-side carrier comparison + Hartford as recommended primary + Travelers as backup. Joel calls Megan back the same afternoon: "This is exactly why we wanted to look at the market. Bind it with Hartford."
Apr 14 · 13:00
Coverage bound with Hartford for $246,000 effective Apr 15, 2026 → Apr 15, 2027. Diane confirms binding instructions, requests policy issuance + dec pages. Stage flips to ✓ Bound · COIs to be issued to Boeing + Lockheed within 48 hrs.
Why the renewal squeeze played the way it did. When an incumbent carrier surprises with +28%, the wrong move is to just shop the account — that wastes a long relationship, disrupts claims continuity, and signals to the client that you reach for new business reflexively. The right move is shopping as leverage: get 3-4 competitive quotes in hand, then call the incumbent's senior UW (not the renewal UW) with: "your renewal needs to land somewhere that keeps the account." Carriers know they spend 8–12% of premium acquiring new business; they'll often come down 15–20 points to retain. $46K saved, account retained at incumbent, zero claims-history disruption, brokerage commission intact at $26.2K. 90%+ of mid-market renewal "blow-ups" can be negotiated down with this motion; brokerages that don't run it lose either the client (to a competitor) or the relationship (to passing through the increase).
11
Step 11

Policy Bound — Closed Won 🏆

Bind instructions issued + carrier confirms coverage active triggers the deal to move to Closed Won. Probability flips to 100%. Producer commission unlocks (paid on first installment from carrier — typically 30 days post-bind). Forecast updates. Step 13 picks up the active-policy management — endorsements, certificates, claims handling, prep for next year's renewal.

Why this matters →Closed Won fires when the policy is bound and effective — the moment the client is actually insured. Commission is committed from this point; the policy itself becomes an active book entry.

Megan Walsh just bound Tessera — FY26 Renewal at $246,000 annual premium with Hartford (retained, 12th yr).
Producer commission: $13,115 (paid May 15) · AM: Jordan Khalil · Effective Apr 15.
Negotiated $46K out from Hartford's +28% opener using Travelers + Chubb quotes as leverage. New account on the books, retention still 100% on the year. AMS sync queued; COIs to Boeing + Lockheed scheduled for tomorrow.
HMAC-signed, retried, logged. Every webhook gets an X-I365-Signature: sha256=... header so receivers can verify authenticity. Failed deliveries auto-retry with exponential backoff. The Settings → Webhooks → Delivery logs page shows every fire with status code, response, and retry count.
13
Step 13

Active policy + the mid-term endorsement conversation

Insurance deals don't end at "Bound" — that's where the policy year really begins. The active book lives in its own view (claims watch · COI requests · endorsements · pre-renewal). Auto-tasks fire on policy milestones (90-day pre-renewal, 60-day market shop, 30-day proposal). And mid-policy, the inevitable conversation: "We just hired 8 employees and opened a new location — what does that mean for our coverage?" Endorsements are where mid-term commission lives.

Why this matters →The Active Book view tracks bound policies separately from the renewal pipeline. Endorsements run through a structured workflow: change request → carrier endorsement issued → invoice → commission booked — the difference between "billable endorsement" and "uninsured exposure the client doesn't realise" is having that motion in CRM, not in email threads.

Tessera adds Indianapolis facility + 8 employees — +$18,400 endorsement premium

Jul 14, month 4 of the policy year. Sandra Tessera calls Megan: "We just signed a lease on a 12,000 sq-ft satellite facility in Indianapolis — we're moving 8 employees there for a Lockheed F-35 sub-program. We need coverage in place before they start Aug 1. What do we do?" Jordan opens an endorsement workflow, Megan loops Diane in for the carrier-side request. Diane writes the endorsement request to Hartford for Property ($2.5M building + BPP + BI) + WC for Indiana class codes (8 EE) + GL territory expansion. Hartford issues the endorsement 6 business days later: +$18,400 pro-rated for the remaining 8 months of the policy year (i.e., Aug 1 → Apr 15).

Endorsement END-2026-0184-01 bound + dec page issued to Tessera Jul 22. Annual premium runs from $246,000 → $264,400 on a policy-year basis (the additional $18,400 is the pro-rated portion). FY27 base premium will reset to ~$278K to reflect the new full-year exposure for Indianapolis. Brokerage commission +$1,840 (also pro-rated), producer split +$920 paid Aug 30. Tagged ● Billable endorsement.

Without the endorsement workflow + active-book record: this would have been a verbal "yeah we'll cover it" that gets buried in email, the new facility opens uninsured for 3 weeks, the additional WC for IN never gets to the carrier, and a workplace injury at the new site becomes broker E&O exposure instead of a covered claim. Instead: scope captured Jul 14, carrier endorsement requested same day, bound + dec page issued in 8 calendar days, commission booked, AMS updated. Endorsements typically generate 5–8% of annual commission revenue at zero acquisition cost — and properly handled, they're the highest-trust touchpoint of the policy year (clients remember the broker who said "yes, we'll handle it" and got a clean dec page back the next week).

Book of business — month 4 of the policy year

It's the second Monday in August. Tessera's Indianapolis endorsement landed last month and is now booked. Northridge has ~340 active accounts, $13.8M in annual premium, 22 renewals due in the next 60 days, and a 92% retention rate. Tessera's renewal + endorsement land on the same dashboard as the rest of the book.

Why this matters →Live KPIs roll the Tessera account up alongside the rest of the book — renewal pipeline, x-date calendar, endorsement revenue, claims watch, retention rate — all in one view.

What Northridge set up before any of this worked

Rewind to last summer's CRM rollout. Every screen you just walked through — the source dropdown on the inquiry form, the stakeholder-team roles, the 8-stage renewal pipeline, the 7-phase service cycle, the carrier-appetite catalogue, the endorsement template — was configured once by Northridge's office manager + IT in Settings. Then it reused itself through ~340 active accounts and 280+ renewals.

Why this matters →Everything you saw was configured once at rollout. Configure once, reuse forever — no per-account setup overhead.

One-time setup, every renewal cycle's payoff. A typical office manager + IT lead spends ~5 hours configuring all of this at rollout (the carrier-appetite catalogue is the longest part — every active appointment + its commission rate + appetite tags). Every renewal afterward inherits the conventions automatically — endorsements, COI workflows, x-date alerts, all run on the same templates. New producers onboard in an afternoon because the workspace already speaks their language. And critically: every $ of commission revenue + every account's renewal date lives in one dashboard, not on someone's whiteboard.
