01
Step 1

Inbound lead capture

Mark Reilly (Managing Partner at Crestwood) gets a warm intro from a former colleague: Sarah Williams, CFO at Helix BioPharma, just closed a $200M acquisition and needs an integration playbook. Sarah submits a strategy-conversation request on crestwoodstrategy.com later that day. Interface365 captures the lead with full source attribution to the partner-network referral. Mark routes the lead to Ben Carter, who leads Crestwood's M&A Integration practice — Ben becomes the deal owner; Mark stays in the loop as senior sponsor.

Why this matters →Form submissions auto-capture with UTM source, route to an owner, and never live in someone's inbox.

How it gets there: The website's form posts to Interface365's webhook endpoint with the lead payload. The matching Source ("Website") is configured under Settings → Sources, so attribution is automatic. New leads land assigned to the on-call agent (round-robin via owner-assignment rule).
02
Step 2

Qualification call & lead enrichment

Ben calls Michael within an hour, qualifies the requirement, and enriches the lead record with custom fields. The lead status flows New → Contacted → Qualified.

Why this matters →One call, three custom fields filled, status flipped — the record is now pipeline-ready without any retyping.

Step 4

Deal enrichment — buying committee, custom fields, tags

Consulting engagements at this scale involve a buying committee — champion, decision maker, delivery counterpart. Ben adds the COO and Head of Integration as additional contacts on the deal with explicit roles.

Why this matters →Multi-contact deals with explicit roles model real buying committees natively — not as comma-lists in a notes field.

Step 5

Activities, notes & files — the full deal context

Over the next two weeks, Ben logs every interaction. Site visits, showings, internal notes, and uploaded documents all live on the deal record.

Why this matters →Every interaction, decision, and document lives on the deal — not scattered across email, Slack, and Drive.
Activity timeline
Scoping workshop — Helix exec team· Mar 12 · 90 min
All 3 stakeholders attended. Daniel (COO) walked through integration friction points. James (Head of Integration) flagged data-migration risk. Ben proposed a 90-day diagnostic followed by 6-month implementation.
Proposal presentation — exec team· Mar 14 · 60 min
Ben pitched the engagement structure, methodology, and team. Sarah pushed on phasing — wanted Diagnostic optionality. Ben restructured to a phased fee with go/no-go gate after Phase 1.
Email — Methodology deck + case study· Mar 14
Sent to all 3 stakeholders with the M&A integration playbook + a sanitized case from a comparable biotech engagement. Daniel opened twice within an hour. James forwarded to two senior directors on his integration team.
Reference orchestration — Daniel (COO)· Mar 18 · 25 min
Daniel asked for 3 references in regulated mid-market M&A integration. Ben filtered references_provided + practice-area + sector — 4 candidates. Picked the strongest 3, will broker calls this week.
Internal notes
A Ben Carter
Mar 14
Sarah (CFO) holds the budget but Daniel (COO) is the actual decision driver — he owns integration outcomes. Need to keep both engaged. Reference calls will close this; the 2nd-firm hasn't been able to produce comparable wins.
D Mark Reilly (Manager)
Mar 15
Hold the rates — we don't discount on M&A integration work and they're getting senior partner time. If they push on price, point at the case-study outcomes and offer a phased structure (Phase 1 only) to lower their commit risk.

Step 6

Tasks & follow-ups — never let a thread drop

Tasks attach to the deal with priority, due dates, and assignees. Polymorphic — they can also attach to contacts, companies, or projects.

Why this matters →Polymorphic tasks (deal / contact / company / project) with priority + due-date — follow-ups stop slipping.

07
Step 7

Pipeline progression & stagnant alerts

As the deal advances, Ben drags it through stages. If activity drops for 14+ days, Interface365 flags it as stagnant and surfaces it on the dashboard.

Why this matters →Drag-drop stages with weighted forecast, plus stagnant alerts that flag idle deals before they die quietly.

Forecasting math: Weighted forecast = engagement value × stage probability. $420K × 70% = $294K weighted. As the deal advances through Reference Calls → Negotiation → MSA, the weight tightens — and so does the firm's capacity-planning input.
08
Step 8

Product catalog (listings & services)

Crestwood's catalog of standardized service offerings, hourly rates, and engagement modules — with lifecycle states (Active, Draft, Retired) so old rate cards don't pollute new SOWs.

Why this matters →A pricebook with lifecycle states (Active / Draft / Retired) — old rates can't accidentally land on a new quote.

Step 9

SOW creation — phased fee structure with go/no-go gate

Ben assembles a formal Statement of Work pulling engagement modules from the catalog. Fees are snapshotted at the moment of creation — future rate-card changes won't retroactively affect this engagement.

Why this matters →Phased SOWs with snapshot pricing, fixed-fee per phase, and a go/no-go gate after Phase 1 — the standard consulting deliverable, generated in minutes not days.

Pricing snapshot. Each line locks in the catalog rate at the moment of SOW creation. If Crestwood raises the partner billable rate next quarter from $850 to $950, this engagement keeps its $850 economics. The currency (USD here) is also stamped on every line — even if Helix later requests pricing in EUR, this SOW stays in USD.
10
Step 10

Quote lifecycle — Sent → Viewed → Accepted

The quote progresses through statuses with timestamps captured at each step. Email-tracked views ping back to Interface365.

Why this matters →Status transitions Draft → Sent → Viewed → Accepted with timestamps, email-open tracking, and a full audit trail.

Mar 24 · 14:20
Ben opens the firm's reference engine: filters won engagements by practice_area = M&A Integration + industry_sector = Pharma/Biotech + post-engagement NPS > 8. Four candidates surface in 30 seconds. Picks 3, calls each former client, confirms availability, sends warm intros — all before lunch.
Mar 25 · 16:08
All 3 reference calls complete by end of week. Sarah's debrief on a Friday call: "All three said you delivered ahead of schedule and stayed engaged post-handover. That sealed it." Deal moves to Negotiation — final terms only.
Mar 26 · 10:31
SOW signed by Sarah Williams — engagement at the original $420K, no fee discount, Phase 1 starts May 1 ✓ MSA Signed
Why the reference engine mattered. Without it, Ben would have spent 2 days digging through email + LinkedIn + the partners' memories trying to find 3 comparable wins, then another day getting permissions to use them. By the time he produced references, Helix's window would have closed and the 2nd-firm would already be in negotiation. Because every won engagement was tagged with practice area + sector + post-engagement NPS, this was a 30-minute filter + 3 phone calls. References convert in consulting — and produced fast, they're decisive.
11
Step 11

Deal Closed Won 🏆

Quote acceptance triggers the deal to move to Closed Won. Probability flips to 100%. Forecast updates. The whole firm's pipeline KPIs ripple.

Webhooks fire — Slack, Zapier, accounting

The instant the deal flips to Won, Interface365 fires deal.won webhooks to every subscribed endpoint. Slack celebrates. Zapier syncs to QuickBooks. Email goes to leadership.

Auto-created on MSA-signed, the engagement project tracks the delivery work: kickoff, diagnostic interviews, working sessions, deliverable drafts, executive read-out. Tasks, budget, and stage all in one place — and Ben stays looped in via the linked deal.

Why this matters →Once an SOW is signed, delivery moves to a Project with tasks, budget, and health tracking — and catches scope-change requests before they erode margin.

Helix's CEO requests a Cultural Integration workstream (out of scope) — +$60,000

On Day 45 of Phase 1, Helix's CEO joins a working session and flags that the diagnostic surfaced major cultural friction between the legacy and acquired teams. Asks Ben to add a parallel Cultural Integration workstream — not in original scope. Cost: $60K for 90-day add-on (uses Crestwood's beta module, see Step 8 catalog). Lisa logs the request as a task on the project, attaches the proposed scope memo.

Ben sees it on the project view immediately — current Phase 1 budget shows $76K of $120K spent (63.3%) with $44K remaining. If approved, the new workstream is added as a parallel Phase 1.5 with its own $60K budget — Phase 1's bar stays unchanged. The engagement total grows to $480K + ≤$48K T&E. He pulls Mark Reilly in via @-mention. Mark approves within 24 hours. Sarah Williams countersigns from Helix's side. Project health stays ● On track.

Without the project view: scope creep would surface either as missed Phase 1 deadlines OR as $60K of unbilled "favor" work the partners eat at year-end. Caught in time, it's a 24-hour decision, both sides sign off in one place, and the deal momentum carries into a higher-value Phase 2 conversation. Saved the margin AND expanded the engagement.

What Crestwood set up before any of this worked

Rewind 30 minutes from "Day 1." Every screen you just walked through — the source dropdown on the strategy-conversation form, the buying-committee roles, the 7-stage consulting pipeline, the rate-card catalog, the SOW templates, the references_provided field — was configured once by Mark Reilly in Settings. Then it reused itself through every step that followed.

Why this matters →Everything you saw was configured once before Day 1. Configure once, reuse forever — no per-deal setup overhead.
